How a project runs
Read the system first
Before anything is written I go through the code, the data and the logs, and write down what is actually happening. Most estimates go wrong here, not later.
Small, reversible steps
Every step ships and every step can be undone. Long lived branches and big bang releases are where projects lose months.
Measure, then change
A baseline before the work, the same measurement after it. If a change cannot be shown in numbers or in a user visible result, it is not finished.
Leave it maintainable
Decisions written down next to the code, a deploy anyone on the team can run, and alerts that fire before a customer notices.
